llm: routes that name a host, a backup and a window, and a profile that reads them
...
`llm.json` replaces `OLLAMA_BACKENDS_FILE`. It has targets (host and key
environment variable) and routes, where a route is an ordered chain of
`model @ target` entries, each with its own `context_window` and options. The
`default` route now starts on `glm-5.3-flash:cloud` and backs it with
`qwen3.6:35b-128k` on the home host, both at 131072 tokens, so a failover no
longer changes the budget the compressor and `num_ctx` are accounted against.
Embeddings get their own `embedding` route instead of a pinned host.
The engine classifies a failure (network, quota, auth, server, missing model),
cools that entry and moves the call down the chain; a background probe watches
only degraded targets and lets the next turn return to the primary once it is
healthy — it never interrupts a running turn. A profile joins a route with
`llm_route`, and the loader now actually reads it: `llm_route` and
`context_window` were declared on `AgentProfile` and written into every
`config.json` while the loader skipped both, the same silent no-op that
`is_admin_only` used to be, so every profile ran the legacy model list at the
global window. The writer emits them too, or an admin edit would erase the
route from disk.
The turn's resolved entry travels to the UI: the first chunk is stamped with
model and target, `model_info` carries `fallback` when a backup answered, and
the chat header shows a chip only then. `serving_primary` compares the target
as well as the model name, because a route may run one model on two hosts.
`/health` gains an `llm` block with the active entry, target states and missing
models.
`deploy/ollama/` keeps the local model's definition honest: MTP off (slower at
every context on this host), `presence_penalty 0` (the base model's 1.5 breaks
agentic tool calls), and `num_gpu 40` — Ollama's automatic fit claims a 128k
f16 slot fits and then dies mid-prefill with CUDA OOM; 40 of 42 layers leaves
~400 MiB and decodes at ~77 tok/s, 38 layers collapses to 48, and 39 OOMs.
q8_0 KV measured 37 tok/s against 70 on f16 here, so the cache stays f16.

navi-web: search backends, three-at-a-time batches, and pages read as markdown
...
web_search runs SearXNG first, DuckDuckGo with one retry after a real failure,
and Brave last; measured 0.2-1.4s through SearXNG against 1.7-11.8s on
scraping. Both tools take one item or up to three and run them concurrently —
three pages went from 17.3s to 1.9s, three searches from 3.5s to 0.6s — each
under its own deadline, so one hung backend or page is named in the output
instead of erasing what the others already returned. Text is capped at 20k for
one page and 40k for a batch. A call that opened nothing now raises: a green
journal line carrying "success": false is how a server whose browser could not
launch at all looked like a working one, and how 604 search calls in two weeks
reported no errors.
web_view returns the main content as markdown, not innerText after a tag
kill-list. The old path could not tell navigation from prose (462 of the asyncio
page's 1018 lines were shorter than 40 characters), collapsed tables into one
line per thousand characters — news.ycombinator.com came back as four lines —
marked no headings and dropped every link. trafilatura now picks the content by
density, and its html output keeps the whitespace inside <pre> that its markdown
output throws away, so the fragment is rendered here: # headings, fenced code
with its indentation, table rows joined by |, and up to 40 links lifted into a
"Links on this page" appendix rather than sprinkled through the sentences.
Threads are read again with comments when the extractor keeps less than a
quarter of the visible text; if it still finds nothing, the old visible-text
read answers and metadata.extractor says which one did.
trafilatura goes into the server's own venv, which deploy/install.sh does not
build — docs/mcp.md and deploy/UPDATE.md carry the install line. The tests load
the server by path, so it also joins Navi's dev extra.

secrets: a placeholder may carry a fallback, and web search stops being a Settings field
...
An unset ${SEARXNG_URL} failed the whole navi-web connection, all three of its
tools and not only search, because resolve_secrets raises on any placeholder it
cannot fill. The rule is right for credentials, where a blank value quietly
becomes anonymous access, and wrong for a setting, where an empty SearXNG URL
costs one backend rather than the server. ${NAME:-fallback} (POSIX-ish, empty
fallback allowed) says which is which, and writing the fallback down makes it a
decision in the config instead of an accident of a variable nobody set.
Settings.brave_search_api_key and .searxng_url were read by nothing — the
navi-web server has its own config — so they go, with docs/config.md pointing at
mcp_servers.d/navi-web.json and deploy/env.template naming SEARXNG_URL where a
deploy actually sets it.
The literal-secret guard still holds: a placeholder name is a credential unless
it is in SETTINGS_VARIABLES, and a settings placeholder must sit in an env block.

persona: the name rule, and a template that actually loads the persona
...
persona.txt gains a third strict rule: the first name is Navi — Latin even
inside Russian text, «Нави» known but not spoken by default — and the
instance codename is a second name, Latin and capitalised, never
transliterated. The model had only ever seen the Latin name plus the
identity block's lowercase codename, which is where "Нэви" came from.
None of this reached a server: deploy/env.template never set
NAVI_PERSONA_FILE, so an install from the template ran with
settings.navi_persona empty and every rule in the file inert. The variable
joins the template, where .env.example already had it.

mcp: credentials leave the tree, and sub-agents lose the task board
...
Five tracked configs (gnexus-creds, gntodo, hard-panel, synapse, tgclient)
carried live bearer tokens — in git, in every clone, and handed to the admin
client by GET /admin/mcp/config. They now name a variable, and the value lives
in the service .env (chmod 600, untracked).
Substitution happens once, at transport open, next to the project-relative
path resolution: that is the single place a transport is built, so every
stored and serialised config stays placeholder-only and save_mcp_servers —
reached by create_mcp_server and PUT /admin/mcp/config — cannot write a secret
back into a tracked file. A variable that is not set refuses the connection
instead of dropping the header, which would fail open: a server may answer an
unauthenticated request as an anonymous user rather than returning 401.
Sub-agents also drop gntodo, gnexus-creds, tgclient and synapse from their
scopes, and the runner injects a scope anchor unconditionally — a sub-agent
asked to echo one word had picked a project off the task board and researched
it for forty iterations.
Docs: docs/mcp.md#secrets, a migration recipe in deploy/UPDATE.md, the variable
names in .env.example and deploy/env.template, and a regression guard over the
tracked configs.
The old values stay in git history; rotating all five at their sources is the
remediation, not a follow-up.

deploy: runbook for updating a running instance
...
Adds deploy/UPDATE.md: preflight, the branch shapes (master vs the
tracked .env on deploy), what to rebuild before pushing (the frontend
dist is committed and the server never builds it), the verification
commands that prove the new bundle is the one being served, rollback,
and the traps — tracked secrets in mcp_servers.d/, gitignored vendor
kit dist, service-worker cache, Android app needing only a restart.

PWA: installable webclient, offline shell, web push
...
Installability:
- public/manifest.webmanifest (standalone, theme #16161E) + PNG icons
generated from logo.svg (regular + maskable, served via /images mount)
- index.html: manifest link, theme-color, apple-touch-icon
Offline shell:
- hand-rolled sw.js (no workbox): navigation = network-first (3s race)
with cached-shell fallback + background refresh (a stale cached shell
would 404 on entry chunks after a deploy); /assets/* cache-first
(content-hashed); /images/* cache-first capped; /api,/ws,/auth,/push,
/content pass-through
- vite closeBundle plugin stamps __NAVI_BUILD_VERSION__ (digest of
index.html + asset names) into dist/sw.js; sw.js served no-store so
every deploy reactivates the SW and activation evicts old caches
- SW registration in main.js, PROD only (dev HMR untouched)
- OfflineBanner (useOnline composable) over the app shell
Web push (VAPID, pywebpush):
- navi/push/ package: push_subscriptions table (postgres, boot-time DDL),
PushSubscriptionStore, PushService (async fan-out, to_thread sends,
404/410 prunes dead endpoints, per-session cooldown)
- routes: GET /push/vapid-key, POST/DELETE /push/subscribe (auth-gated)
- trigger in orchestrator run_agent + run_recall: push on StreamEnd when
no WebSocket client watches the session; fire-and-forget, never
disturbs the run; anonymous fallback only when auth is off
- client: usePush composable + Notifications settings panel (enable/
disable via PushManager.subscribe with the server VAPID key)
- notification click focuses the app at /#<session_id> (hash routing
opens the right chat); payload body is a markdown-stripped <=140-char
preview
NAVIVAPID keys empty = push fully disabled (graceful, like other optional
integrations). dist/ artifacts committed per repo convention.
Tests: pytest push store/service/routes/trigger (+23), vitest usePush
(83 webclient tests green). Full suite 1143 passed.

deploy: NAVI_HOST=0.0.0.0 — fresh installs join the swarm peer channel
...
Fresh deployments were 'visible but deaf': announcements to the hive are
outbound and worked, but inbound /peer/* connections hit the localhost-only
bind and failed with ConnectError. 0.0.0.0 makes the peer channel work;
127.0.0.1 stays documented for machines outside the swarm.

swarm stage 2: peer-to-peer channel — /peer endpoints + peer tool
...
Server side (navi/api/routes/peer.py, port 8099):
- GET /peer/hello — open discovery ping (name, uuid prefix, version)
- GET /peer/status — PSK; identity, uptime, machine facts, hive view
- POST /peer/ask — PSK; one-shot agent run under PEER_ASK_PROFILE
(default server_admin) answers, one concurrent ask at a time
- loop guard: answering agent runs without the peer tool (deterministic
recursion cut) + own-uuid asks refused with 409
- verify_swarm_key in navi/swarm.py accepts .swarm-key.previous
(rotation window, constant-time)
Client side (navi/tools/peer.py):
- peer tool: list (hive book, stale cache fallback marked), status,
ask by swarm name; asks go direct peer-to-peer, hive never on the
message path
- audit events on both sides (peer.ask_sent/received/answered/failed)
peer tool added to server_admin, navi_code, developer profiles.

swarm stage 1: instance identity, PSK, hive registry, announce loop
...
- navi/identity.py: adjective-animal names + uuid in instance.json
(generated at install, renameable by hand)
- navi/swarm.py: HiveAnnouncer - periodic POST /announce to the hive
with non-blocking reachability tracking (transitional logs, /health
export, hive_status context provider reports outages to the agent)
- hive/: standalone FastAPI address book (SQLite, port 8087, PSK via
X-Swarm-Key with .swarm-key.previous rotation window, TTL online
status, host from client IP, port from payload). Not installed or
started by default - run manually on the main server.
- ports moved to 8099 (API) / 8098 (UI MCP)
- install.sh: PYTHONIOENCODING=utf-8 in the systemd unit, generates
instance.json and .swarm-key on fresh installs

port: 8000/8001 -> 8099/8098 everywhere
...
navi runs on shared servers where 8000/8001 are usually taken. New
defaults: API 8099, navi_ui MCP 8098. Touched: config defaults
(navi_port, navi_ui_mcp_port, public_url, gnauth_redirect_uri),
navi-server launcher docs, env.template/.env.example, install.sh
health-check fallback, terminal client base_url, webclient dev configs
(useWebSocket, contentLinks, vite proxy), android url hint, docs.
Also made the navi_ui FastMCP constructor port settings-driven instead
of a hardcoded 8001 (it was overridden at start anyway).

fix: ASCII-safe startup log messages + force UTF-8 stdout in the systemd unit
...
A unit on an old distro without a UTF-8 locale gets latin-1/ascii
stdout; structlog's print of the em-dash in the webclient-disabled
message raised UnicodeEncodeError and killed the app at startup
(Application startup failed, crash-loop restart counter 28). The unit
now sets PYTHONIOENCODING=utf-8 so any future non-ASCII log line is
safe too.

deploy: auto-install docker compose v2 plugin when the host lacks it
...
Ubuntu 18.04's docker packages predate compose v2. The plugin is a
single static binary that runs on any distro with docker CLI >= 18.09,
so the script downloads it into /usr/local/lib/docker/cli-plugins
(system-wide — sudo docker compose sees it too) when docker compose is
unavailable, with the same offline pattern as the python tarball: a
pre-downloaded binary next to install.sh wins. If the CLI is too old
to support plugins at all, the error asks for docker --version.

deploy: standalone CPython fallback for old distros
...
venv cannot be shipped in the repo — it embeds absolute paths and
distro-specific compiled wheels (asyncpg, uvloop, cryptography), so it
dies on any other machine. Instead, when the host has no python >= 3.11
(Ubuntu 18.04: 3.6, 22.04: 3.10; system python must not be replaced),
install.sh fetches a standalone astral python-build-standalone CPython
3.12 into .python/ — self-contained, needs only glibc >= 2.17, works
on any distro. The tarball is cached next to the repo and reused; on
offline servers a pre-downloaded tarball next to install.sh wins.
Verified locally: tarball layout, venv creation, pip install.

deploy: pick the newest python >= 3.11 instead of hardcoding python3

Ubuntu 22.04's system python3 is 3.10 and must not be replaced (apt
depends on it) — a deadsnakes install lives under python3.11/3.12.
The install now tries those names before plain python3 and builds
the venv with whichever qualifies, with a hint in the error path.

deploy: one-command server bundle (dockerized postgres + systemd)
...
deploy/install.sh — everything in one command: prerequisite checks,
.env provisioning from env.template (generated DB password), dockerized
PostgreSQL (pgvector image, restart: always, bound to 127.0.0.1, vector
+ pg_trgm extensions), venv + pip install, a systemd unit with
Restart=always (the server lives from installation, per the roadmap
where these modules become each other's subagents), health check, and
navi-code/navi-server symlinks into PATH. Idempotent — safe to re-run.
Default deployed shape: web UI off, auth off, terminal client only.
Re-enabling the web panel later is editing .env + restart — nothing is
removed from the tree.
The deploy branch (next commit set) differs from master only by a
filled-in .env.
